Playbook · Plan and defend your budget

The prove-your-value playbook

Owners fund what they can see working. Six steps to connect marketing to leases, report it on one page, and ask for budget with numbers behind you.

  1. 1Agree on the scoreboard
  2. 2Track every lead to a lease
  3. 3Report cost per lease by channel
  4. 4Put a price on vacancy
  5. 5Send a one-page monthly report
  6. 6Ask for budget from the leasing goal
1

Agree on the scoreboard

Report what the owner cares about, not what the tools report by default.

  • Lead with outcomes: leases, occupancy, cost per lease and how fast vacant units fill.
  • Agree with your owner which system is the source for each number, since your CRM, analytics and listing sites will never match exactly.
  • Keep clicks and impressions as supporting detail, not the headline.

Leading with outcomes is practitioner guidance, not a study finding. We say so because we could not find research that proves it.

2

Track every lead to a lease

Know which marketing produced each signed lease.

  • Add UTM tags to every link you control, such as listing sites, emails, social posts and ads.
  • Use call tracking so phone leads are counted by source.
  • Match leads to tours and signed leases in your CRM every month.

3

Report cost per lease by channel

Show what each channel really costs to produce a lease.

  • For each channel, divide what you spent in the month by the signed leases you can trace to it.
  • Show the trend over several months, not one month alone.
  • Move money toward channels that produce leases at a lower cost, and say so in the report.

4

Put a price on vacancy

Make the cost of doing nothing visible.

  • Track days vacant by unit type and turn them into lost rent.
  • Compare that lost rent with what the added marketing would cost.
  • Say how you will measure whether the added spend produces leases.

Why: the numbers

34 days

Average time from listing to signed lease in September 2026, a bit longer than usual for the season.

Send a one-page monthly report

Make results easy to read in two minutes.

  • Open with results against goal in one or two sentences.
  • Then leases and cost per lease by channel, lead and tour trends, search and website performance, and reputation.
  • Close with what you will change next month.

6

Ask for budget from the leasing goal

Build the budget backward from the leases you need.

  • Start from the leases you need, then work back through your tour-to-lease and lead-to-tour rates to the leads required.
  • Price those leads with your own cost per lead by channel.
  • Before cutting paid search because you rank well organically, test it: Google's own studies found most ad clicks were not replaced by organic clicks.

Why: the numbers

89%

Google's own 2011 study across many advertisers: most clicks from search ads were not replaced by organic clicks when the ads were paused. It is not apartment specific and is dated.
